Maintaining the Safety System Amid Organizational Changes
In conditions of turbulence and multiple organizational changes, maintaining a high level of safety culture becomes a critical task. Irina Tsvetkova, Head of Production Safety at "Logika Moloka", shares practical experience in overcoming a crisis and stabilizing the safety system at a production site.
Analysis of the Causes of Safety Culture Decline
The speaker analyzes a situation where the safety culture level (according to the W.I.S.E. system) at the location dropped sharply from 54.25 to 38.75 points. This drop became a signal of a critical situation requiring immediate intervention. The presentation details the main causes of destabilization:
- Organizational changes: Structure optimization and staff reduction led to the loss of critical competencies and an outflow of expertise.
- Chaotic implementation of innovations: Attempts to quickly implement new practices without proper staff training and basic equipment reliability led to employee demotivation.
- Lack of change management procedures: Complex and overloaded change management procedures were often ignored due to a lack of resources.
- Contributing factors: Change of contractors, redistribution of responsibilities, and lengthening of procurement processes.
Recovery and Stabilization Strategy
To overcome the crisis, the steering committee decided to develop and implement a recovery strategy. The speaker shows by example how crisis working groups were organized under the management of top leadership. The main steps included:
- Simplification of procedures: Developing a new change management flowchart with the distribution of responsibilities and empowering frontline employees.
- Staff motivation: Reviewing the remuneration system, expanding the salary range for key employees, and implementing new KPIs.
- Training and communication: Comprehensive training on new procedures, safety culture basics, and the restoration of regular safety meetings.
- Employee engagement: Conducting workshops with the participation of line managers and frontline employees to jointly identify problems and develop an action plan.
Leadership Competencies as the Foundation of Success
The presentation emphasizes the importance of leadership competencies for stabilizing the situation. The speaker highlights key competencies that helped the team overcome the crisis: working as a single team, leading alongside people, simplifying processes, taking responsibility, and backing up words with actions. The implementation of a skills matrix for leaders and a category system for operators contributed to the growth of staff motivation and engagement.
